How to make life easier for data teams without compromising on quality.
Intro
Analytics teams are usually overwhelmed, overworked, and staring down a backlog that grows faster than they can code. There’s always an "urgent" request, and everything was due yesterday. Sound familiar?
If you’re in the data world like I am, your LinkedIn feed probably serves up at least one meme a day about the "suffering data analyst." Some of them are genuinely funny — we laugh, we share — but the humor often masks a deeper reality. There’s a certain comfort in thinking, “it’s not just me.”
I call this chronic state Analytics Team Pain (ATP).
It probably deserves a more dramatic name to reflect how intense it can get, but I like this one because it sounds like a stubborn condition… which, in many ways, it is.
What bothers me about those memes is the subtle message behind them: that ATP is something that just happens to analytics teams, and that we’re the helpless victims of it.
We aren’t. I’ve spent a lot of time thinking how to treat ATP. While I haven't found a "magic pill" yet, I have developed some effective treatments to manage the load and lower the stress. The goal is simple: reduce the pressure and make the work more sustainable, without compromising on quality.
What Causes the ATP
Unfortunately, there isn’t just one or two root causes—it comes from all directions.
Some of the usual suspects include how the data team is positioned within the organization, the overall level of data maturity, whether the company is truly data-driven or just performing for stakeholders, where data sits in the decision-making process, data quality, and the skills of both leaders and team members. The list could go on.
We could list these all day, but having an exhaustive list doesn't actually help us solve the problem. Instead, let's look at these through two logical lenses: External and Internal.
- The External Category: These are the circumstances, setups, and organizational hurdles that the data team can do little-to-nothing about (at least in the short term).
- The Internal Category: This includes everything within our direct control—our processes, our boundaries, and our workflows.--
Treating the External Causes
This is the hard part. Data teams generally don't have much leverage to change their entire environment overnight. However, it isn't a lost cause—we aren’t fighting gravity here. If you want to reduce ATP from the outside in, start focusing on these five areas:
Become a reliable partner and trusted advisor to the business
Many analytics teams operate as human query machines—reacting to requests instead of shaping them. This can change. By delivering high-quality analysis, asking the right questions, and taking the lead in defining the output, teams can shift from order-takers to strategic partners. Educate the business on data and analytics
A lot of business leaders form their understanding of analytics from scattered and often unreliable sources—articles, buzzwords, or second-hand experience. Data teams need to actively bridge that gap: explain what’s possible within the current setup, outline the trade-offs in time and effort, and clarify the real complexity behind seemingly simple requests.
Clarify data ownership and enforce responsibility.
We’ve all been there: dealing with garbage data from a source we don’t control, yet being expected to turn it into gold in record time. Usually, these are internal systems or teams overlooking their own quality. You have to push for accountability at the source to stop the inefficiencies downstream.
Demand early briefings on new initiatives.
The "surprise" request is a major ATP trigger. The earlier the data team knows about an upcoming move, the more time they have to prepare for the inevitable requests that follow. Late involvement almost always translates into rushed work, compromised quality, or both. Don't wait to be invited—ask to be in the room.
Improve the intake process for requests
A structured intake process should reflect actual capacity, priorities, and expected turnaround times. This helps set realistic expectations with stakeholders and prevents constant firefighting.
None of these changes happen overnight. They require patience, persistence, and a fair amount of resilience—but over time, they can significantly reduce the external pressure on analytics teams
Treating the Internal Causes
This should be the easier part - at least in theory - since these factors are entirely within the team’s control. However, in the heat of a deadline, these are often the first things we neglect—which only feeds the ATP cycle. The areas that can significantly alleviate ATP include:
Maintain a clean data structure
This sounds obvious, yet it’s often neglected. Over time, legacy decisions, time pressure, and ad-hoc solutions accumulate and clutter the data landscape, sometimes to the point it slows everyone down. A strong structure should be established from the start, based on best practices, and maintained through regular review and cleanup.
Prioritize data quality and availability
Nothing spikes the ATP quite like discovering "dirty" or outdated data twenty-four hours before a major deadline. Proactive monitoring and validation go a long way in preventing last-minute surprises and reducing stress.
Maintain clear data lineage and reliable pipelines
Pipelines should not only deliver data on time, they should also be transparent. The team needs a clear understanding of where data originates, how it is transformed, and why those transformations exist. This reduces the "investigative work" and uncertainty, and builds confidence in the output.
Build and maintain a data dictionary
A data dictionary connects business terms to actual data elements—their location, logic, and source. It answers key questions like “What is this?”, “Where can I find it?”, and “How is it defined?”. With a well-maintained dictionary, teams can navigate data more efficiently and avoid unnecessary back-and-forth. It doesn’t have to be complex—just accessible, accurate, and easy to maintain.
Keep definitions updated and accepted
Metrics, KPIs, and business definitions should be transparent, explicitly documented, and aligned across stakeholders. Just as important, treat them as evolving assets. Business logic changes over time, and your definitions need to keep up.
Calculate once, use many times
In a perfect world, the logic for any data item should live in exactly one place, as far upstream as possible. If your core business logic is scattered across a dozen different reports and workbooks, e.g. Power BI, instead of living in one central locatio, e.g the DWH, you’re asking for a reconciliation nightmare. Centralize the logic to ensure consistency and save yourself the rework.
Automate repetitive tasks
If a report or dataset keeps landing in your inbox, it’s a strong candidate for automation. Move recurring requests to a dashboard or a shared repository.
The same applies to repetitive data processing tasks - automate wherever possible. If a task is too "complex" to automate and requires a human touch every time, that is a red flag - it is time to review your data structure or how that data is being collected in the first place.
Build a repository of reusable code and components
Don't write the same logic twice. Whether it’s a specific SQL function, a script to identify a common data glitch, or even full data preparation workflow, store it in a central repository accessible by the team. Having those readily available reduces duplication, speeds up delivery, and promotes consistency.
Maintain a reasonable level of documentation and annotation
Reusability only works if others can understand what’s been built. Clear annotations and concise documentation make it easier to validate logic, trace issues, avoid duplication, and ensure continuity, especially as teams grow or change over time. It doesn’t need to be excessive, just intentional and consistent.
Watch out for redundancies
In large teams and fast-paced environments, it’s surprisingly common for two analysts to be working on nearly identical tasks without knowing it. Regular syncs and a transparent backlog help you spot these overlaps early, allowing you to "solve it once" for everyone.
Keep your file structure organized, properly named, and clean.
This problem predates computers—and yet it still causes more confusion than it should. It’s the oldest trick in the book, but also the easiest to ignore. Clear folder structures, consistent naming conventions, and regular cleanup are simple practices, but they save a surprising amount of time and frustration.
Foster a culture of sharing and openness
This isn't about checking a box on an annual employee survey or fulfilling "company values". It's about making your daily life better. A team that shares knowledge openly resolves issues with less effort, transfers tasks without the headache, and ensures the service doesn't stop if someone takes a vacation as well as grows and feels good.
Refine your intake and task management
A "proper" process means more than just a ticket entering a system. It’s about truly understanding the deliverables, breaking them into manageable subtasks, and allocating the right time and people. While there is an endless debate on the "perfect" methodology, the reality of your organization will usually dictate the rules but even small improvements here can have a meaningful impact. Don't over-engineer it but focus on what works and keep adapting.
Be honest and specific about skill gaps
Be realistic about the team’s current capabilities. If someone is struggling in a specific area and it’s impacting quality or delivery, address it directly. The key is precision—identify the exact gap and provide targeted support. Generic training rarely solves concrete problems.
Build a network of power users
Almost every business team has at least one person who is both data-savvy and deeply knowledgeable about the domain. These people are your most valuable allies. Treat them as such - keep them engaged, informed and involved in your initiatives. In return, they can offer critical context, practical insights, and even take on tasks that would otherwise land on the data team.
The applicability of these practices will always depend on the specifics of the team and the organization. Scale matters, as do complexity, volume, speed, culture, and the role data plays in decision-making.
There is no ranking of items on this list. The key is to remain vigilant. What matters is keep an open eye an d mind and continuously look for opportunities to improve. The improvements compound over time and eventually you will reach a point where ATP is just a memory and ATP is joke material from the past.
Final Words
Analytics will probably never be easy. And that's fine. But constant stress, chaos, and firefighting shouldn't be the norm—those are signals, not inevitabilities.
ATP is real, but it isn't something that just happens to us. It is something we can influence, reduce, and manage.
Fix what you can. Influence what you can’t. Keep improving. Small wins compound. If you do that long enough, ATP stops being a daily struggle and starts being just another joke on your feed—one that you finally have the time to laugh at.
